How to Get More Leads as an Expert Consultant (2026 Playbook)

Specialist consultant. Genuine expertise. Pipeline built on word of mouth and the odd warm intro. Then we put three things live: an advertorial that reads like a magazine feature, a retargeting layer with a quiet DM nudge inside it, and a run of Thought Leader Ads in the founder's own voice. Six weeks later the calendar was full. 80+ qualified enquiries, 7.5X ROI on the media. Here's how it actually works, and how to run a version of it for your own firm.

The quiet inbox that makes good consultants panic

You're properly good at what you do. Anyone you've worked with would happily say so on a call. The methodology is something you've sharpened over a decade. You can hold your own in a room with anyone in your sector.

Problem is, nobody outside that room knows you exist.

For most expert-led consultants, fractional execs and niche specialists, the pipeline runs on a few past colleagues who refer when something lands on their desk, the occasional speaking slot, and the slow trickle of inbound from a website that hasn't been touched since the rebrand. Three good months. Two terrifying ones. Calendar swings from "I can't take another client" to "I haven't booked a discovery call in 6 weeks" inside a single quarter.

The reflex is always the same. Post more on LinkedIn. Tinker with the website. Maybe try a newsletter. Sometimes it works for a bit. Then a holiday, a deadline or a paying client gets in the way of the daily post, the engagement falls off, and the inbox goes quiet again. The expertise was never the problem. The visibility is.

What fixes it is a small, well-built ad engine that does the visibility for you, in the founder's own voice, against the exact people who would buy. Three levers, run in a specific order. Get them right and the inbox stops being something you have to refresh in hope.

What 80+ qualified enquiries in 6 weeks actually looked like

Same consultant. Same expertise. Same hourly rate. The only thing that changed was that the right buyers were finally seeing the founder's voice on a daily basis without the founder grinding out content to make it happen. By week 6 the calendar had moved from 2 enquiries a month to 5 a week. Average client value north of £25k. ROI on the first 6 weeks of media tracked at 7.5X and kept climbing as those clients renewed.

Hold those four numbers as you read on. Every lever below ties back to one of them. If a tactic doesn't move qualified enquiries, ROI, pipeline volume or client LTV, it doesn't belong in the playbook.

    01
    The lever

The advertorial. An ad that doesn't look or read like one.

Most LinkedIn ads for consultants look identical. A headshot, a line about "helping ambitious founders scale", a "Book a free strategy call" button. Your buyer has scrolled past fifty of those this week. Yours makes fifty-one. The ad doesn't fail because the offer is bad. It fails because the format is the same one their brain has already learned to skip.

The advertorial breaks that pattern by not looking like an ad at all. It reads like a magazine feature or an industry insider's write-up. The headline is doing the same job a good piece of journalism does: it makes you curious enough to read the first paragraph. Something like "The unusual method one fractional CFO is using to fix the cash gap most £5M founders walk into" or "Inside the quiet shift one HR specialist made that's killing notice-period turnover for mid-market firms".

The buyer reads it because it doesn't feel like marketing. By the time they realise the third paragraph is profiling a specific person, and that person happens to be available to talk, the trust has already done its work. The format does what a stack of "book a call" ads can't: it positions the founder as the expert worth knowing, before any selling has happened.

Example of a third-person advertorial ad on LinkedIn profiling a B2B consultant in magazine-feature style
Reads like a feature. Built like an ad. Buyers don't scroll past it because their brain hasn't been trained to.
Why this is the lever that moves enquiry volume

In our own measurement across expert-led B2B accounts, the advertorial format pulls click-through rates 3-5X above standard direct-response creative. Curiosity beats persuasion every time. It also lasts: a strong advertorial will run cleanly for 60-90 days before fatigue sets in, where a normal ad fades inside two weeks. One good piece of writing can carry the top of the funnel for a quarter.

    What good actually looks like
    • Third-person framing throughout. The piece reads as if a journalist or industry insider is profiling the founder, never as the founder talking about themselves.
    • A specific, sector-shaped pain in the headline. Not "growth", not "scaling". The exact financial or operational moment your buyer is sitting in this quarter.
    • A real story arc in the body. Situation, the conventional answer that's quietly failing, what the founder does differently, what the outcome looks like. Three or four short paragraphs, not a sales sheet dressed up.
    • One named case (anonymised if you have to) with a real number attached. "£100k of pipeline reopened in 6 weeks" lands. "Significant impact on the business" doesn't.
    • A soft close. "Read the full method" or "See how this applies to your firm." Save the calendar booking for when the buyer's already warmed up.
    Screw-up to avoid
Writing it as a glorified About Us page
The most common failure mode is writing the advertorial in the first person, listing your credentials, then bolting a "Book a call" on the end. That's a CV with extra steps. The format only works when it reads as if someone else is reporting on the founder, with a journalist's distance and a journalist's conviction. The moment your buyer can tell you wrote it about yourself, the format collapses back into a normal ad and the click-through rate falls with it.

    02
    The lever

The retargeting engine. Where the actual enquiries get made.

Of the three levers, retargeting is the one that did the heavy lifting in the case above and is the one most expert-led consultants completely skip. The advertorial introduces you. The retargeting layer is what turns the curious reader into a booked call, six visits and three weeks later.

Here's the bit nobody talks about. The buyer who lands on your site after reading the advertorial is almost never ready to book on the first visit. They're evaluating. They'll click around the case studies, leave, come back two weeks later via a Google search of your name, leave again, see one of your LinkedIn posts, click your profile, and only then make a move. That entire 21-day window is invisible to you without a retargeting engine running. With one, you're present at every step of it.

Four formats sit inside the engine. They run together against the warm audiences your advertorial is generating, and each one does a different job. The Message DM ad is one of those four, and it's where a lot of the magic happens for buyers who are right on the edge of saying yes but want an easier door than a calendar booking.

    Site visitor retargeting

Anyone who landed on your site from the advertorial sees follow-up creative for the next 90 days. Pain-point angles, mini case proofs, specific objection handlers. The buyer who almost enquired on Tuesday gets a nudge on Friday from an ad addressing the exact reason they hesitated.

    Engagement retargeting

Anyone who watched 25%+ of one of your videos, clicked an ad, or engaged with a Thought Leader post drops into a separate audience. Different creative. The angle is "you've already seen one of these. Here's what we actually do for firms like yours."

Message DM ads (the quiet one)

A one-to-one InMail that lands in the inbox of buyers who've already seen 3+ pieces of your advertising. Not a calendar link. Something like: "Saw you've been reading the case study, worth a reply if you'd like the longer version, no calendar required." Easier to say yes to than a 30-minute meeting. Opens a real conversation.

    Lead-form retargeting

For buyers who want a tangible takeaway before they'll talk. A diagnostic, a benchmark, a one-page strategy doc. Native LinkedIn lead form so there's no website round-trip. Captures the contact, hands it to the founder, who can then follow up personally off the back of a real document.

Example of a LinkedIn retargeting ad showing a follow-up nudge after a buyer has already visited the consultant's website
The same buyer, the second touch. Quietly present, never shouting.
Why this lever moves the ROI number

ROI lives here. The advertorial on its own, with no retargeting layer behind it, was producing about 1 enquiry a week in the case above. Switching the four-format engine on in week 2 took that to 5 enquiries a week by week 5. Same advertorial, same cold spend. The retargeting layer is what multiplied the cold spend by 5X. The Message DM ad on its own averaged an 11% reply rate against the warm segment, against the 2-3% you'd expect from cold DM outreach.

    What good actually looks like
    • One always-on site visitor retargeting campaign, 90-day window, frequency capped at 4-6 impressions per week.
    • One engagement retargeting campaign against ad engagers and 25%+ video viewers. Different creative angle from the site visitor pool.
    • Message DM ads switched on only for buyers with 3+ engagements across the other formats. Sent in the founder's own voice, never from a brand handle.
    • Lead-form retargeting offering a real artefact (a diagnostic, a benchmark, a written breakdown). Anything that isn't "join our newsletter".
    • Refresh the retargeting creative every 4-6 weeks. The same buyer is going to see this for months.
    • Frequency cap exists for a reason. You want to be present, not annoying. Three to five impressions per week per buyer is the sweet spot for expert-led firms.

"Most expert-led consultancies are losing the deal in the silent 21 days between a buyer landing on the site and the buyer being ready to talk. Retargeting is what closes that gap. The DM is what gives them an easier door once they're warm."

    Screw-up to avoid
Sending Message DM ads cold to anyone who fits the targeting
The Message DM works because it lands as a quiet, personal nudge to someone who already knows who you are. Sent cold to a stranger who's never heard of the founder, it lands as spam, gets reported, and damages the founder's account standing. Always gate the Message DM audience behind a minimum of 3 prior engagements with your other ad formats. Always write it in the founder's first-person voice. Always offer a reply, not a calendar link.

    03
    The lever

Thought Leader Ads. The compounding founder reputation engine.

Thought Leader Ads are the format that quietly does more for an expert-led firm than any other piece of the puzzle. Standard LinkedIn ads run from your company page, with a logo and a corporate tone. Thought Leader Ads run from the founder's personal profile, with their face, their name, and their voice. Promoted to your target audience for as little as £8 a day per post.

For an expert-led business, this is the format. The buyer isn't buying the brand. They're buying the founder. Thought Leader Ads put the founder's actual face, voice and point of view in front of the right buyers every week, without the founder having to manually post and chase the algorithm. It compounds. The buyer sees you say something sharp on Monday, sees a screenshot of your case study on Wednesday, sees a third post on Friday. By week three the founder is a familiar face in their feed and "thinking about hiring" stops feeling like a leap.

Most £5M founders don't have a cash problem. They have a forecasting problem dressed up as a cash problem.

Three quarters in a row of "we'll be fine next month" is the tell. Nobody's modelled the second half of the year, and the team is making decisions on the assumption it'll work itself out.

Format: Thought Leader Ad · Promoted from: founder profile · Spend: £8-15/day

Why this lever moves LTV and conversion rate

Booked calls that came off the back of buyers who'd seen the founder in 5+ Thought Leader Ads converted to paid clients at roughly double the rate of cold-cold calls. They also took bigger packages on average, because the trust was already built before the conversation started. This lever is the difference between "a discovery call" and "a buying conversation".

    What good actually looks like
    • Three to five Thought Leader posts a month from the founder. Promoted, not just organic. £8-£15 a day per post is plenty.
    • Posts that take a real position. Not "10 tips for". Not "I'm proud to share". Sharp, specific, ideally a bit pointed inside the niche. Takes only the founder could write.
    • Promoted to the same target audience as the advertorials and retargeting. Same buyers, hit from a different angle.
    • A mix of post types. Story-led personal observations, sector-specific takes, real client breakdowns (anonymised). Avoid the generic "leadership lessons" post that every consultant writes.
    • Stay in the founder's actual voice. If a ghostwriter is involved, they need to interview the founder, not invent the take.
    Screw-up to avoid
Trying to run Thought Leader Ads without the founder being the thought leader
The format's called "Thought Leader" for a reason. If the founder won't show their face, won't take real positions and won't let their voice come through in the copy, the format underperforms by 60%+ on every benchmark we've measured. Logo-only versions of the same ad converted at less than half the rate. If the founder isn't willing to be the brand, this isn't the right lever to lean on. If they are, it's the highest-leverage thing they'll do all year.

    The bottom line

80+ qualified enquiries. 7.5X ROI on initial spend. Pipeline 10X what it was.

The maths is straightforward. With an average client LTV above £25k, a single new client clears 6 weeks of media spend several times over. Two clients turn the engagement into a year of profitable growth. The case above produced multiple immediate signups, with the long tail of warm enquiries still converting months later as buyers worked through their own internal timelines.

The point isn't the multiple. The point is that this is replicable. Same advertorial discipline. Same four-format retargeting engine. Same Thought Leader cadence in the founder's voice. The expert-led firms we run this for now sit inside that range as the expected outcome, not as outliers.

Why most expert-led consultancies won't actually run this

The pattern isn't a secret. The reason your competitors aren't running it isn't that they haven't heard of it. It's that doing it properly asks for three uncomfortable things most consultants quietly avoid.

    • 1.The founder has to be the face of the work. Not a logo, not a generic "we help" tone. Their actual face on Thought Leader Ads, their actual voice in advertorials, their actual inbox catching DM replies. Most consultants want the leads but flinch at the visibility.
    • 2.Someone has to commit to a real creative cadence. One advertorial, three to five Thought Leader posts a month, quarterly retargeting refreshes. Real work, not a five-minute job inside Campaign Manager.
    • 3.You have to give it 6 weeks before judging it. The retargeting layer hits in week 3. The Thought Leader compounding starts in week 4. Most consultants panic at week 2 when cold hasn't converted yet, kill the campaign, and conclude "ads don't work for consultants". Killing it at week 2 is killing it the week before it starts working.

The expert-led firms that get past those three things own the inbound conversation in their niche. The rest keep posting, hoping, and waiting for the next referral to land.
